Start with the milk shed, not the equipment catalogue

The plant size decision is a collection decision. The Kenya Dairy Board estimates national production at around 4.6 billion litres a year, against just over 1 billion litres of formal intake. Most Kenyan milk still moves through informal channels, hawked raw within hours of milking. That gap is the business case for new processing capacity, but it also means your intake volume depends entirely on which catchment you build in and what you pay farmers relative to the hawker down the road.

The established milk sheds run through the central highlands and the Rift Valley: Kiambu, Nyandarua, Meru, Nakuru, Uasin Gishu, Bomet, Kericho. May 2025 alone brought 94.5 million litres into formal processing, the highest single month on record, and flush-season peaks like that determine your holding capacity, not your average month. Fermented and cultured lines. Maziwa lala and yoghurt carry better margins than fresh milk in the Kenyan retail market, and most mid-size processors lead with them. That means incubation tanks, culture handling, and gentle-fill packaging.

Packaging. Pouch fillers dominate the affordable end of Kenyan retail, with cups for yoghurt and gable-top or PET for premium fresh milk. Film and preform supply is local, through converters in Nairobi and Mombasa.

CIP and utilities. A proper clean-in-place skid, steam boiler, refrigeration plant, compressed air, and water treatment. Utilities routinely reach a third of the equipment budget and get quoted last. They should be quoted first; Kenyan grid power is stable in industrial zones but a plant without adequate steam and cold storage fails KDB inspection regardless of how good the pasteuriser is.

Demand proof sits in public view. The state processor New KCC is running a modernisation programme across seven factories, Narok, Mogotio, Runyenjes, Eldoret, Nyahururu, Kabianga and Sotik, budgeted at roughly KSh 2.4 billion on the government delivery portal, lifting daily processing capacity from 875,000 to over one million litres by June 2028. Because New KCC is state-owned, those packages move through public tender on tenders.go.ke, and foreign equipment suppliers can register and bid directly in English.

The private side is bigger. Brookside, Githunguri Dairy, and Bio Foods have been absorbing the record intake growth, and the dairy industry contributes about 4.5 percent of national GDP on KDB figures, supported by roughly 1.8 million smallholder households. For an equipment vendor, the practical read is this: the same separators, pasteurisers, and fillers you would quote for a greenfield also have a live retrofit market at processors whose intake grew 11.5 percent in a single year.

The procurement sequence for a greenfield plant

Kenyan dairy projects that run smoothly tend to follow the same order.

  7. Installation and commissioning. Nairobi and Mombasa fabricators handle platforms, piping, and installation labour well, so supply-plus-supervision usually beats a full foreign installation crew on cost. Commissioning ends with KDB inspection and first production runs, not with mechanical completion.

Paying for it: FX, letters of credit, and ECA cover

The payment layer is one of Kenya’s genuine strengths as a buyer market. The country repealed all exchange controls in 1993 and runs a fully market-determined exchange rate, per the US International Trade Administration, with the shilling holding near 129 to the dollar through 2025. Import payments face no conversion restrictions.

Equipment deals settle in USD or EUR through sight letters of credit issued by KCB, Equity, NCBA, Stanbic, or Absa, typically confirmed by a European bank on larger tickets. A workable structure on a processing line runs 10 to 30 percent advance against an advance-payment guarantee, the bulk against shipping documents, and a retention released at commissioning. The old routes into this market are narrowing
