The mine side turned real in 2025. Wagagai, commissioned on 18 August 2025 at Alupe in Busia district, processes 5,000 tonnes of ore per day at a grade of 0.81 g/t toward 1.2 tonnes of refined gold a year, per the Uganda Investment Authority’s commissioning report. A grade that thin makes the lab an operating tool, not a compliance box. Grade-control assays steer the pit daily, and the sample-prep line runs around the clock.

Then come the development projects, and they widen the chemistry. The Kilembe copper-cobalt redevelopment, awarded to Sarrai Group and Nile Fibreboard under Uganda’s first mineral production sharing agreement on 3 March 2025, sits on 6.5 million tonnes at 1.77% copper and 5.5 million tonnes at 0.17% cobalt, per the Directorate of Geological Survey and Mines. Copper and cobalt mean multi-element work: ICP-OES or ICP-MS, not a gold-only bench.

Blencowe Resources’ Orom-Cross graphite project in northern Uganda completed its definitive feasibility study in December 2025, with a USD 40 million first phase producing 20,000 tonnes of concentrate a year from the first half of 2027, per the company’s DFS results. Graphite adds carbon-grade analysis, a niche most gold-lab vendors never quote. The Makuutu rare earths demonstration plant points the same direction if its investment decision lands.

Behind all of this sits policy. Uganda restricts the export of unprocessed minerals, so value has to be added in-country, and every beneficiation plant that rule creates carries a laboratory in its scope.

What each buyer actually orders

The refineries buy the verification layer: XRF analysers for fast bar checks, induction melting and sampling equipment, microbalances, and a classical fire-assay corner as the umpire method behind any purity dispute. Consumables follow the instruments, crucibles, cupels, flux, and reference materials, on a standing reorder cycle.

A mine lab like Wagagai’s is built around throughput. Jaw crushers, pulverisers, and splitters feed fusion and cupellation furnaces, with an AAS or ICP finish reading the bead. At 5,000 tonnes a day the prep line, not the analyser, sets the pace, and wear parts plus grinding media become a permanent import line.

The developers buy earlier and differently. Kilembe’s flowsheet work needs multi-element ICP suites and the clean-lab discipline that goes with them. Orom-Cross needs carbon analysers and flotation-test equipment through its pilot and construction phases. The accreditation race in Entebbe

Uganda’s national mineral laboratory, run under the Directorate of Geological Survey and Mines in Entebbe and first established in 2007 under NEPAD’s African Mining Partnership, was declared 93% ready for international accreditation at the Organisation of African Geological Surveys meeting in November 2025, as reported by Nile Post. Once certified, mineral samples that currently fly to labs abroad would be tested locally.

For a supplier, that last 7% is the opening. Accreditation to ISO/IEC 17025 is won on calibration traceability, certified reference materials, documented QC, and trained operators, and the vendors who bundle those into the quote are the ones a lab manager under an accreditation deadline calls back. The same logic applies to the refineries, whose international credibility rests on assay certificates a foreign counterparty will accept.

How assay-equipment deals pay

One classification detail catches lab vendors: furnaces and prep machinery sit in HS 84/85, which the 2025 external-trade amendments exempt from the 1% import declaration fee and 1.5% infrastructure levy, but analytical instruments classify under HS 90, so confirm the fee position for spectrometers and balances with your clearing agent before quoting delivered prices.

Freight splits the same way. Analysers, balances, and reference materials fly into Entebbe in days; furnaces, crushers, and fume-extraction plant come by sea through Mombasa and up the Northern Corridor by road, four to six weeks door to door. Wagagai’s location on the Kenyan border keeps its inland leg short; Orom-Cross in the north will not have that luxury.

Where the RFQs surface

Public-sector demand goes through the portal. Uganda’s e-GP system became mandatory for all procuring and disposing entities on 1 July 2026, per the Public Procurement and Disposal of Public Assets Authority, so DGSM laboratory purchases and any ministry-funded equipment now publish electronically. Register on the supplier register once and filter for laboratory categories. The Petroleum Authority’s National Supplier Database is not required here; that gate applies to the oil and gas chain only.

Private demand never reaches a portal. The refineries, Wagagai, and the project developers buy through their own procurement and metallurgy teams, and the DGSM online mining cadastre doubles as a prospecting map: it shows every licence holder in the country, which is a list of future lab buyers before any RFQ exists. Mining Indaba in Cape Town draws Uganda’s ministry delegations, but the people specifying a cupellation furnace or an ICP method rarely leave Kampala or the mine site for it.
